Successful difficult conversations

For the head who feels ‘good but stuck’ right now

When you’re in the thick of school life, it’s easy to forget this simple truth:

You’re closer to great than you think.

I’m reminded of it every time I walk into one of the schools in Outstanding Against the Odds.
None of them started in an easy place.
Many began where you might be now:

  • Staff tired, culture a bit wobbly
  • Good practice… but not quite consistent
  • Children with huge needs
  • A sense of “we’re doing everything we can — why isn’t it landing yet?”

And yet they moved.
Not through heroic leaps — through alignment, clarity and small cultural shifts.

Jo at Clockhouse went from RI to Outstanding by rebuilding culture brick by brick.
Helen at Stanton turned “these kids can’t…” into a no-excuses culture and transformed behaviour and outcomes.
Paul at Lancasterian moved from the bottom of the borough to Outstanding in all but one area by reshaping vision and values and holding his nerve through the messy middle.

All of these heads and their teams were working hard in every area.
But their stories have one thing in common:

The school was already good… but the culture wasn’t yet working as a multiplier.
And once that clicked, everything else accelerated.

So how did they get their culture working?

They aligned the team.
Not through pressure — through clarity.
They codified what their values looked like in practice.
That clarity empowered everyone, not just SLT.

They reimagined and reconnected with their vision — their why.
Yes, it was visible… but it also became part of the conversation.
They spoke about it everywhere: in meetings, corridors, classrooms, and tough moments.
The vision became alive again.

And then their already good plans became greater.
Because the shift from good to great is never just about plans.
It’s about people living those plans together.

That’s the multiplier.
That’s when everything starts to lift.

It’s the end of the half term, and halfway through the school year.
So it’s a good time to pause — just for a few moments — and reflect on:

  • What was the school like when you joined?
  • Of the things in your control, what has changed for the better… and for the worse?
  • Of the things in your control, what needs to change next?

And now for my favourite:

Today is a point in the story arc of your school. Where are you in that story, what happens next, and how does the story end?

When I hear the stories of Jo, Helen, Beth, Paul, Ian, Phil, Rachel, Rebecca, Ruth, Paula — and so many more — it’s incredible.


Some I’ve seen move along their story in real time: not knowing if they’d get there, but trying over and over again…


Making the big changes.
And the small significant shifts.
